How to track retention, churn, Net Promoter Score (NPS), and other key indicators to validate PMF.

1. Retention Rate

The ultimate PMF indicator.

If users keep coming back, you’re solving something meaningful.
If they drop off quickly, it’s a red flag—no matter how many sign up.

🧠 What to track:

  • Day 1, Day 7, and Day 30 retention
  • Weekly/monthly active users over time
  • Cohort retention: How long users from a specific time period stick around

💡 If retention curves flatten and users stick, you’re close to PMF.


2. Churn Rate

The flip side of retention: How fast are you losing users or customers?

📉 High churn = PMF isn’t there yet.

🧠 Track for both free and paying users:

  • Monthly churn %
  • Reasons for cancellation (ask them!)

3. Net Promoter Score (NPS)

Simple question, powerful signal:

👉 “How likely are you to recommend this product to a friend or colleague?”

Scored 0–10:

  • Promoters (9–10) love your product
  • Passives (7–8) are fine with it
  • Detractors (0–6) won’t recommend it

🧠 NPS Formula:
% Promoters – % Detractors = Net Promoter Score

💡 A score above 30? You’re onto something. Above 50? That’s strong PMF territory.


4. Activation Rate

Are new users hitting the key actions that lead to value?

This shows whether they “get it” early on.

🧠 Define your product’s aha moment (e.g., creating a project, connecting a device, uploading data).
Then track:

  • % of users who reach that moment
  • How long it takes to get there

💡 Fast activation = product is intuitive and solving a real need.


5. Expansion Revenue & Upgrades

Do users stick around and buy more over time?

This applies to SaaS and physical products.

🧠 Track:

  • Upgrade % from free to paid
  • % of customers buying add-ons, higher tiers, or repeat orders
  • Average Revenue Per User (ARPU) growth

💡 If customers spend more over time, they see value—and you’re solving a deeper problem.

Product-Market Fit isn’t a single metric—it’s a pattern.
And that pattern shows up in real usage, not in social likes or one-time downloads.

✔ Keep coming back
✔ Tell others
✔ Spend more over time
✔ Complain when you change the product
…then you’re there—or close.

If they don’t? It’s time to refine your problem, your product, or your audience.
